From Scattered and Stuck to “I Feel Superhuman”

Steve had worked with Ben before. Revenue doubled. He built a team. He got out of the weeds and started running his business like a CEO.

Then a merger pulled everything sideways.

A business partner who turned out not to be the right fit. A brand consolidation that broke more than it fixed. Pivots into new markets that didn’t land.

By the time the partner walked away, Steve had bought him out and was left with about a month of cash and an education business that needed rebuilding.

He knew exactly who to call.

“It’s great to be working with you again,” he wrote.

Where Steve Was

Steve is not someone who lacks ideas, skills, or experience. He sold his previous agency for eight figures. He runs an annual conference that draws thousands of registrations. He’s built multiple businesses from scratch.

The problem wasn’t ability. It was that a rough eighteen months had left him spread across too many directions at once.

His revenue from done-for-you services had collapsed. His membership community was shrinking. His email list had flatlined. He was cross-posting the same content across every channel without a strategy for any of them.

He was considering what he called the “nuclear option”: let everyone go and just run his conference once a year.

Steve didn’t need someone to tell him what to do. He needed a sounding board to help him cut through the noise and stay on a path.

What We Worked On

1) A New Revenue Stream

Steve had been trying complex approaches to grow revenue. In one of our early conversations, a much simpler idea surfaced.

A short, affordable paid workshop. One topic. Two hours. An upsell to his ongoing community. Repeatable every month, with different team members able to run them.

Steve ran with it. The first one exceeded what he expected to make in total before it even opened. By the end of the month, the workshop had outperformed his target and added dozens of new members to his community in a single session.

He called it “a great unlock for us.” He had the system templated and scheduled for the full year within weeks.

2) Focus Over Everything

This was the reason Steve came back. He’d said it directly: he had too many directions and needed help staying on the path.

Steve already knew what to do. He just needed guardrails to stop himself from doing everything at once.

That meant focusing heavily on top-of-funnel activities instead of chasing short-term revenue. It meant turning down opportunities that felt urgent but weren’t strategic.

“It’s the first time this business is everybody’s going in the same direction,” Steve said. “And I’m not making short-term decisions in order to make enough money for that month.”

3) Team Capacity

Steve had been holding too much of the work himself. Once he had clarity on where to focus, he started pushing things onto his team.

They wanted more.

His team took on running workshops, managing content, and handling sales conversations. Steve got his time back to focus on marketing and the bigger strategic picture.

4) Permission to Experiment

Toward the end of the engagement, Steve said he needed time to explore something new but had put other priorities ahead of it for months.

So I told him to make it a major focus until our next call.

“Who knows how long I would have put it off if I didn’t have that,” Steve said later.

The result was a burst of output that cleared a backlog he’d been carrying for years. He redesigned his website, published content at a pace he hadn’t hit in years, and started shipping daily to clients who previously waited weeks.

Results

Within the six months we worked together, Steve went from one month of cash in the bank to hitting his monthly breakeven target. His new workshop system created a revenue stream that didn’t exist before, feeding his membership and giving his team something to own.

His conference is expanding from once a year to twice a year, with major sponsors reaching out to him. His content strategy went from one channel to ten without a quality drop. His team is running independently.

And the anxiety that used to wake him up in the middle of the night is gone.

“It doesn’t always feel that way, like every day, but I haven’t had the wake up in the middle of the night in a while. Because it’s more like I wake up and I just want to go build something.”

From Steve

“I’ve never been more certain that just doing these sponsorships and this event and getting out there more will produce the profits that I’ve always wanted in this business.”

“It’s less about what to do and more about how to think about doing it.”

“Working with Ben isn’t just about profit and loss, it’s about optimization for how you feel about owning your business.”

If This Sounds Familiar

Steve’s story is a common one. A capable business owner with more ideas than hours in the day, spreading too thin and not seeing the return. The fix wasn’t working harder. It was getting clear on what actually mattered and staying on that path.

If you’re working hard and it’s not adding up, or you’re not sure where to focus to get the results you want, let’s talk about how to change that.
